The leadership program still fills. The coaching module used to be chosen by about half the cohort. This wave, fewer than a quarter opted in. Operator situation, not a published utilization stat. You can send another email. Or you can decide whether coaching is the expected layer, or you kill it.

Stay on that redesign. This is not a net-new coaching platform buy. This is not unused-seat math. People already signed up for the program. They stopped choosing the coach.

Optional coaching trains the org that the classroom is the real work.


The Scene

When opt-in falls off a cliff.

Leader-essentials-style programs often ship coaching as a checkbox: take it if you want. The first wave looks fine because early adopters opt in. The next wave copies whoever skipped it. About half becomes under a quarter. That drop is a design signal. It is not a motivation lecture.

We do not have an exit-survey number for why they skipped. Do not invent one. Ask the owner what the invite actually said. If it said "optional coaching add-on," the cliff is the program keeping its promise.


The Decision

Make it expected, or kill it.

Expected (default-on)

Coaching is on the program calendar. Opt-out takes a reason and a conversation. The invite says the coach is part of the work, not a snack after class.

You stop offering a module people were trained to skip. You do not keep a quiet checkbox so the deck still says "plus coaching."

Not a third email

Another reminder is how you pretend you have not decided. If they already declined the layer, the email is decoration.

Default-on is not a surprise invoice. It is a sentence in the program charter: if you are in this cohort, you have a coach, unless you opt out with the owner. That is closer to how a judged people system treats a nominated layer than how a volunteered benefit treats a perk. The larger choice is benefit vs talent system. Do not turn this into unused-seat theater. We will not publish an unused-seat percentage, an FTE math story, or a utilization target. A collapsed opt-in is a design choice. It is not a dashboard you can shame people with.


Expected

What expected actually looks like.

Put the hold on the same calendar as the live block. Write coaching into the invite the way you write the kickoff. Make opt-out a conversation, not a quiet form. If the week cannot hold both, fix the calendar on coaching for manager time poverty before you call the skip a mindset problem.

Training is the classroom. Coaching is the week (leadership development vs leadership training). Kill

When killing it is the honest move.

Kill the module if you will not put it on the calendar, will not say it in the invite, and will not staff opt-out. A leftover checkbox is how people learn the company does not mean the coach. Recommendation, not a benchmark: if you cannot defend default-on to the sponsor, stop advertising the layer.

What good looks like. The next wave can repeat, without a slide, whether coaching is part of the program. If they still think it is extra, you have not redesigned. You have hoped.
