Integrating coaching with the performance cycle means timing coaching to reviews, calibration, and goals so it stays growth work, not a ratings back-channel. The cycle and the coaching room can share a calendar. They cannot share a file.

What an employer can see is already written on coaching confidentiality. This page does not restate that policy. It answers a different question: when does coaching sit next to a review so people still trust both.

If the coach is in the rating, you no longer have a coach. You have a witness.


The Line

Growth work, not a ratings back-channel.

People will use coaching next to a review season if two things are true. The hold is scheduled to help them do the work (set a goal, deliver a hard conversation, recover after calibration). And nobody implies that the coach reports into the rating.

Talent-system coaching can still be nominated and judged on behavior change. Judgment uses what happens on the team. It does not use the session. That split is the hard line on coaching as a benefit vs a talent system. CHROs already buy the same idea on leadership development for CHROs: protect the person, read the org.

A checkbox on the review form is not integration. Putting "used AI" or "used coach" on the form teaches people to perform the program. The failure mode is already written in why AI competency on the review form fails. Do not copy it for coaching.


The Year

Where coaching sits on the cycle.

After kickoff: goals, then a hold

People set the year. Then they book a coaching conversation about the one goal that will actually require a different Tuesday. Coaching does not write the goal. It holds the person to the hard part.

Before a hard review conversation

The manager practices the conversation they must deliver. That is growth. The coach does not send HR a summary of what will be said.

Mid-year: look at behavior, not the room

Did the named action happen? Ask the people who work with the manager. Do not ask the coach.

Calibration week: no coaching dossier

Calibration uses work evidence. A hold existing is ops data at program level. A theme from a session is not a rating input.

SCALE is the 1:1 room that can sit on that calendar without becoming a workshop series. The timing is still a People-ops choice. A product does not make a back-channel ethical.

If you need proof that behavior moved, write it before the cycle using the behavior worksheet. Ask peers and direct reports. Do not ask the coach to file a report.


Goals

Goals that coaching can actually hold.

Coaching is a poor owner of a KPI dashboard and a good owner of one behavior that makes the KPI possible. "Ship the Q3 plan" is a goal. "Hold the tradeoff conversation with the other director by May" is coaching work. Keep them linked. Do not make the coach responsible for the number.

If your goal process is already noisy, fix that first. Goal-setting frameworks and goal-setting pitfalls are the method. Coaching is the practice room after the method exists.


Review Season

What managers say in review season.

Three sentences, recommendation not legal text: "Your review is based on the work. Coaching is available so you can practice the hard parts. I will not ask your coach what you said." Then they have to mean it.

If a manager wants the coach on the PIP, decline. A PIP is a management document. A coach can still meet the person. The documents stay separate. If you cannot say that out loud, you are not integrating coaching. You are staffing surveillance.

Time the work to the cycle: goals after kickoff, a coaching hold before a hard review conversation, a debrief after calibration that never includes session notes. Managers see behavior on the team. They do not see the coaching room. Reviews stay reviews. Coaching stays coaching.

Should coaching be part of a performance improvement plan?

Not as the rating channel. If someone is on a PIP, say so. A coach can still help them practice a conversation. The moment coaching is how you gather evidence for the file, people will stop telling the truth in the room.

Can a manager use coaching themes in a review?

They can use what they observe at work: the 1:1 quality, the delayed conversation that finally happened, the goal that moved. They cannot use a coach note, a transcript, or a "theme" that came from the session. Observation is management. The session is not a source.

When in the year should people start coaching?

Recommendation: open holds before goal-setting, keep them through mid-year, and do not invent a mandatory "coaching readout" in calibration week. A first session the week ratings lock is too late to be growth and too on-the-nose to be trusted.

Is this the same as coaching confidentiality?

No. Confidentiality is what HR, a platform, and AI can see. This page is the calendar: how coaching sits next to reviews, calibration, and goals without becoming a back-channel.
