Onboarding a leader hired from outside is a 120-day job: decode the politics, earn the team, and set a standard before the old playbook fills the vacuum. It is not employee onboarding coaching at scale. One chair. A culture that already has habits. A team that did not choose them.

Company-wide new-hire coaching is a different article: onboarding results with coaching at scale. Stay here when the person is a leader (often a manager of managers) and the risk is a failed external hire, not a messy first-week LMS.

The Job

One leader, not onboarding at scale.

Scale onboarding is role clarity, a buddy, and a first-week path for many people. External-hire leadership is political literacy and a standard. Mixing them produces a director sitting through benefits training while the team decides they will not last.

The Clock

Days 1-30: map, do not import

Who actually decides. Which rituals are sacred. Which internal candidate is grieving. A 30-60-90 written before day one is a hypothesis. Treat it that way.

Days 31-70: one standard, one hard conversation

Name one way this team will work. Have the conversation the interview 30-60-90 pretended would be easy. Coaching is for that conversation, not for a tour of values slides.

Days 71-120: a rhythm the sponsor will defend

Skip-levels, manager 1:1s, a written operating cadence. If the sponsor will not defend it in a meeting the new leader is not in, the hire is still a guest.


The Room

Who sits with them.

A sponsor who will say the unwritten rules and defend a cadence. A confidential coach who is not in the rating. EXEC is the usual room when the hire is senior. See EXEC. Stop

What to stop doing.

Stop sending them through the all-employee onboarding track as the development plan. Stop measuring success as "they completed the LMS." Stop asking them for a reorg in month one unless there is a safety or legal reason. Stop using their coach as a back-channel on whether the hire was a mistake.

What should the first 120 days include?

Should an external hire join the internal new-director cohort?

They can share a peer room if the others are also new to the altitude. They still need a private 1:1 about the culture they did not grow up in. Do not make the cohort their only support.
