Tuesday standup. The product the number is attached to changed definition again. The CS managers are still more player than coach. They cannot tell their teams what the new SKU means for quota, and they still have accounts of their own. RevOps will send a deck on Friday.

Friday is late. The people job is a usable sentence today, from a manager who is still carrying a book. Do not wait for the sheet to freeze. It will not.

The number moved because the product moved. The team still needs a manager, not a dashboard.


The Scene

The Tuesday the definition moved.

Operator pattern, not a cited sample. Mid-size product companies realign CS to product, move a slice of AM to sales, and keep rewriting what counts as the thing you sell. Managers hear a founder line about customer value and profitability. The team hears a target they no longer recognize.

Restructure anxiety sits on top. People ask what this means for them. The manager who is still on accounts will skip that conversation and close a ticket instead. That is the miss. Transitions need a person in the room (resilience during transitions), not only a cleaner CRM field.


The Split

Why the spreadsheet is not the job.

RevOps owns the definition when it can. Comp owns the plan when it can. Neither sits in the 1:1 after the number moved. If you build this page as a compensation design brief, you have left the JTBD.

The dual hat is already hard (the player-coach problem). Time poverty is the calendar (coaching for manager time poverty). Stay here when the scorecard itself is wet, and the manager still has to lead through it. A full restack of either page will miss the moving product.

No quota ROI. We will not publish how much attainment you "save" by coaching through a product change. The number is attached to a definition you do not control. Look at whether the team got a sentence they could use.

Translate the change into the team's week

What counts this month, what no longer counts, what to say to a customer who bought the old thing. 'Focus on value' is a founder line. It is not a manager sentence.

Keep one lead behavior that is not the book

A 1:1 that is not a status dump. A team call they run instead of filling. The book will scream louder the week the number moves. Name the lead move anyway.

Do not wait for the product to freeze

It may not freeze this quarter. Holding uncertainty for a team is a skill. It is not a theme workshop and it is not a transformation cohort with a name.

Identity cling after a model change is a different page (specialist to generalist). Here the identity is often still "closer" or "player." The product moved under that identity. Coach the sentence, not a career rewrite.

The middle still has to carry the week (rebuilding the middle) without burning the book and the team at once (how companies can scale leadership growth, leading without burning out).

What good looks like. Recommendation, not a benchmark: after the last definition change, the team can repeat a sentence they used with a customer, and the manager ran one lead conversation that was not an account review. If the only change is a cleaner dashboard, RevOps did their job and this job is still open.
