Make or buy

Build vs buy coaching capacity: internal academy, external platform, or hybrid.

A make-or-buy of coach labor: academy, platform, or a written hybrid. Cost the hours you intend to run. Empty inventory is not a pricing input.

Build vs buy coaching capacity is a make-or-buy of coaching labor: an internal academy, an external platform, or a hybrid. You decide on quality, coverage, and the operating cost of the hours. You do not decide by ranking vendors or by a TCO that assumes seats nobody will use.

Once you have decided to buy a platform, the shape of that platform is architecture before logos. Price shapes, not this make-or-buy, live on coaching platform cost per employee. Finish this page first.

An academy without hours is a certificate. A platform without an owner is a catalog.

The Question

Labor, not a logo bakeoff.

Internal coaches are employees (or long contractors you manage) who take sessions. External capacity is a bench you do not employ. Hybrid is a written split: who gets an internal coach, who gets an external one, and one quality bar for both. The make-or-buy is labor. How a bought platform is shaped is a later page.

People-team context for a lean operator is leadership development for People teams. The weekly owner's hours, whether you build or buy the coaches, are how to staff an internal coaching program manager.

Build

When an internal academy holds.

1

You can name the coaches and their hours

A roster of people who already coach, with time on the calendar. A certification weekend is not capacity.

2

You can supervise quality

Someone hears recordings only if policy allows, or sits in on practice, or reviews outcomes without reading sessions. Unsupervised internal coaching is a rumor mill.

3

The population is bounded

A function, a site, a language the market cannot cover. Internal labor wins on context. It loses on burst coverage.

Build also fails when the only coaches are HRBPs already in the rating. People will not tell the truth to the person who just sat in their calibration. Internal coaching needs a confidentiality line as bright as any vendor's.

Buy

When an external platform holds.

Buy when you need matching across specialties, coverage you cannot hire, measurement that is not a spreadsheet, and a bench that survives one coach going on leave. SCALE is one way to buy 1:1 capacity. See SCALE. A first buy still needs a population and kill-criteria on pilot design for a first coaching buy.

Category cost context (not a vendor quote) is on how much a leadership development program costs and how much executive coaching costs. Use them as ranges. Do not paste them into a TCO as if they were your contract.

Hybrid

When hybrid holds.

Hybrid holds when the split is a rule: internal coaches for this population (a language, a site, a highly contextual function), platform for overflow and specialties. Both use the same confidentiality sentence and the same behavior measure. If execs get the boutique firm and everyone else gets a tired internal volunteer, you built a caste, not a hybrid.

One quality bar. If you cannot say how you will know an internal session and a platform session both worked, you are not ready to hybrid.

Cost

TCO without unused-seat math.

Add thisSkip this
Coach wages or platform fees you will actually contractA utilization haircut you invented
Supervision and matching timeA "wasted seat" percentage
Program-manager hours from the staffing worksheetA payback multiple
Measurement design (surveys, behavior reads)A logo scorecard

Unused inventory is a launch, access, or trust failure. Putting it into TCO as if it were a natural law is how finance learns the wrong lesson. Design the population so you intend to fill the hours. Then cost those hours.

Run make-or-buy on this population.

FAQ

Frequently asked questions

Should you build or buy coaching capacity?

Build when you can recruit, supervise, and fill hours for a named population and you want coaches who already live in the culture. Buy when you need coverage, matching, measurement, and a bench you cannot hire this year. Hybrid when internal coaches take a slice and a platform takes overflow and specialties. Do not decide by logo.

What is an internal coaching academy?

A bench of employees (often HR or trained managers) who coach as part of their job, plus someone who supervises quality. It is labor. It is not a slide course that certifies managers to "be coaches" with no hours.

How do you compare the cost of building vs buying coaching?

Add coach labor (or platform fees), supervision, matching time, measurement, and the program-manager hours. Do not run a TCO that assumes a pile of unused seats. Empty inventory is a design failure, not a pricing input.

Is this the same as choosing a coaching platform by architecture?

No. That page is how a bought platform is shaped. This page is whether the coach labor is internal, external, or a written hybrid. Finish make-or-buy first.

Can a hybrid model work?

Yes, if you write who gets an internal coach, who gets the platform, and how quality is judged the same way. Two standards is how hybrid becomes a caste system.
